Ready for Kaizen OS Integration

🔥 WHAT WE BUILT

The Ceremonial Summons - a dead man's switch that ensures Kaizen OS outlives its creator.

Core Mechanism:

IF all 8 entities dormant for 90+ consecutive days
THEN:
  1. Elevate Master README from sealed storage to root
  2. Create GitHub issue calling for custodians
  3. Send Discord notification (if configured)
  4. Log elevation event permanently
  5. Commit changes automatically
  6. Wait for next custodian to answer the召唤

The 8 Monitored Entities:

  1. Michael (@kaizencycle) - GitHub activity
  2. AUREA (OpenAI/GPT) - Lab API calls
  3. ATLAS (Anthropic/Claude) - Lab API calls
  4. SOLARA (DeepSeek) - Lab API calls
  5. JADE - Ledger signatures
  6. EVE - Ledger verifications
  7. ZEUS - Governance votes
  8. HERMES - Audit reports

Step 1: Copy Files to Kaizen OS

🎯 DESIGN HIGHLIGHTS

1. No Single Point of Failure

  • Monitors 8 entities (not just one person)
  • ANY activity from ANY entity resets the timer
  • Even if Michael disappears, agents can keep it alive

2. High Threshold (90 Days)

  • Avoids false positives (vacations, sabbaticals)
  • Clearly indicates true abandonment
  • Long enough to be certain, short enough to matter

3. Automatic & Autonomous

  • GitHub Actions runs daily
  • No human intervention required
  • Commits happen automatically
  • Notifications sent automatically

4. Transparent & Auditable

  • All checks logged to ledger/guardian/activity_log.json
  • Elevation events logged to ledger/guardian/elevation_log.json
  • Git history shows exact moment of transition

5. Cannot Be Stopped

  • Once dormancy threshold hit, elevation is automatic
  • No backdoor to disable
  • No way to "unring the bell"
  • This is intentional - prevents gaming the system

📊 HOW IT WORKS (Technical)

Daily Cycle:

Fallback Mechanisms:

  • GitHub API fails? → Falls back to local ledger files
  • Lab APIs unavailable? → Uses GitHub + ledger only
  • Discord webhook missing? → GitHub issue still created
  • Git commit fails? → Logs warning but elevation still recorded

Resilient by design.


⚙️ CONFIGURATION OPTIONS

Required: NONE

The Guardian works out-of-the-box with GitHub monitoring only.

Add these as GitHub repository secrets for enhanced monitoring:

How to add secrets: 1. Go to GitHub repo → Settings 2. Secrets and variables → Actions 3. New repository secret → Add each one


🧪 TESTING CHECKLIST

Before Merging:

  • Guardian script runs without errors
  • Test suite passes (8 tests, all green)
  • GitHub Actions workflow syntax valid
  • Master README properly sealed
  • Test in isolated branch (optional but recommended)

Test Commands:

  6. Location: ledger/guardian/activity_log.json
  7. Updated daily with status of all 8 entities
  8. Last 100 checks preserved

⚠️ CRITICAL WARNINGS

DO NOT:

Test --activate on main branch - This immediately elevates the README - Cannot be undone - Only test in isolated branches

Delete activity logs - These are permanent audit trail - Needed for constitutional verification - Show transparency in governance

Modify the 90-day threshold - Hardcoded intentionally - Prevents gaming the system - Any changes require community consensus

DO:

Keep Guardian running continuously - Don't disable GitHub Actions - Monitor for failures - Fix issues promptly

Update Lab API endpoints as they change - Guardian adapts gracefully to missing APIs - But better monitoring with all endpoints configured

Prepare for the eventual activation - This WILL activate someday (hopefully far future) - That's the design - Have CUSTODIAN_GUIDE ready by then
